# Acquisition Integration: Align Operations After the Deal

A practical acquisition integration plan for aligning systems, teams, processes, and decision rights during the first 90 days after a deal closes.

Closing an acquisition is a milestone. It is not the moment when the work is done.

The deal may have a clear strategic rationale: enter a new market, add a capability, expand a customer base, or create room to grow. But after closing, two organizations still have to make decisions, serve customers, manage people, and deliver work together. If leaders do not take ownership of that integration, uncertainty can fill the gap.

Employees may hear different answers about priorities. Customers may not know who to contact. Teams may keep separate processes because nobody has decided what should change. Systems may be connected before anyone understands how the combined business needs to operate.

A strong acquisition integration plan starts by translating the deal’s purpose into clear decisions and accountable owners.

## Keep the reason for the deal in view

Before assigning integration tasks, leadership should restate why the company made the acquisition. What outcomes must the combined business deliver? Which capabilities, relationships, or operations are central to that goal?

This gives leaders a way to sort urgent work from distracting activity. Without a shared deal thesis, integration can turn into a long checklist of system changes, org charts, and meetings. Those tasks may be necessary, but they should support the business outcomes behind the deal.

Name an executive who is accountable for the integration result. Then give each major workstream an owner, a decision path, and a way to raise obstacles. [Fractional COO leadership](https://thefractionalexecutivenetwork.com/fractional-coo) can help establish operating ownership and execution discipline when the company needs additional senior leadership during a transition.

## Give employees clarity before changing everything

People need to know what is changing, what is staying the same for now, and where they can get answers. Silence tends to create its own explanations, especially when reporting lines, roles, or processes are uncertain.

Leaders do not need every long-term decision on day one. They do need to communicate the decisions already made, the decisions still being evaluated, and when employees can expect an update.

Start with practical questions:

- Who approves day-to-day decisions during the transition?
- Which leaders are responsible for each team or function?
- Where should employees raise customer or operational risks?
- What work should continue without interruption?

A consistent communication rhythm helps prevent teams from relying on hallway updates or conflicting messages. It also gives leaders a chance to identify uncertainty before it affects customers or delivery.

## Protect customers and core operations

During an acquisition, internal work can easily take attention away from the customers who depend on the business. Identify the customer relationships, services, and operational processes that must remain dependable throughout the transition.

Review how customer information moves between teams. Confirm who owns active commitments, renewals, service issues, and escalations. If a customer-facing change is planned, decide who communicates it and how employees will handle questions.

The same discipline applies to core operations. Map the handoffs that keep work moving, then identify where the new organization could create delays or confusion. An [operational alignment review](https://thefractionalexecutivenetwork.com/operational-alignment-services) can help leaders clarify responsibilities, processes, and cross-functional decisions as the businesses come together.

## Make technology decisions in service of the operating model

Combining software and data systems can be one of the most visible parts of acquisition integration. It can also become an expensive distraction if leaders begin with the assumption that every platform must be merged immediately.

First, determine what the combined business needs to do. Which systems support customer delivery, financial visibility, security, reporting, and daily operations? Where are teams duplicating work? What risks or dependencies must be understood before a system is changed?

Then set priorities and decision owners. Some systems may need to remain separate temporarily. Others may require early attention because they affect access, reporting, customer service, or business continuity. These choices should reflect the integration goals and the realities of the work.

A [Fractional CIO](https://thefractionalexecutivenetwork.com/fractional-cio) can help leadership assess systems, data, and technology dependencies and connect those decisions to the business plan.

## Use the first 90 days to learn and act

A 90-day integration plan should create a steady path for decisions, not pretend that every issue can be settled in three months. The right sequence depends on the deal and the businesses involved, but leaders can use three phases to organize the work.

**First 30 days: establish control and visibility.** Confirm owners, decision rights, customer responsibilities, critical processes, and major risks. Give employees a reliable source for updates.

**Days 31 to 60: resolve priority gaps.** Address the issues most likely to disrupt customers, operations, or the deal’s objectives. Confirm which processes and systems should be aligned first.

**Days 61 to 90: check progress and adjust.** Review the outcomes leaders set at the start. Identify what is working, what is delayed, and where a decision or additional capacity is needed. Update the integration priorities accordingly.

At each review, ask: What has changed for the business? Which decision is holding up progress? Are customers and employees experiencing the transition as intended? Who owns the next action?

## Measure progress against the deal’s purpose

Integration activity is not the same as integration progress. Track a small set of measures tied to the deal’s intended outcomes. These might relate to customer continuity, delivery performance, retention, cost, revenue, or the capabilities the acquisition was meant to add.

Set a baseline where possible and agree on who reviews the measures. If progress is off track, discuss the cause and decide what to change. The goal is to help leadership act while there is still time to adjust the plan.

Keep a decision log as well. Recording what was decided, who owns the follow-up, and what the decision affects can prevent teams from reopening the same questions or working from different assumptions.

## Lead the integration as a business priority

The first 90 days after an acquisition shape how well the combined organization can move forward. Leaders do not have to solve every integration question immediately. They do have to establish ownership, protect customers and core work, communicate clearly, and make decisions in a deliberate order.

Start with the reason for the deal. Identify the decisions that matter most. Give each one an owner, a next step, and a review date. Then keep checking whether the work is bringing the combined business closer to the outcomes leadership intended.
